# Aegis Incident and Rollback Runbook

This runbook documents how to respond to incidents and perform rollbacks for the Aegis npm package, Docker image, and Helm chart deployments. It also records the first formal validation drill.

## Severity Levels

| Severity | Description | Target response |
|----------|-------------|-----------------|
| **P0 — Critical** | Data loss, security breach, complete API unavailability | Immediate (< 1 h) |
| **P1 — High** | Session management broken, auth bypass, data corruption | < 4 h |
| **P2 — Medium** | Degraded functionality, non-critical endpoint failure | < 24 h |
| **P3 — Low** | Minor UX issues, cosmetic bugs | Best-effort |

## Incident Response Steps

### 1. Detect

- Monitor CI alerts via `ci-failure-alert.yml` webhook (Discord / email)
- Watch for `graduation-check.yml` failures
- Check health endpoint: `curl http://<host>:9100/v1/health`
- Review GitHub Issues labelled `P0` or `critical`

### 2. Triage

1. Identify the first bad commit using `git bisect` or the CI run history
2. Confirm scope: is the issue in `main`, `develop`, or a tagged release?
3. Assess rollback viability — is the bad change reverted cleanly or does it require a forward fix?

### 3. Communicate

- Open a GitHub Issue labelled `P0`/`incident` with the known facts
- Post a status update in the project's Discord channel within 15 minutes of detection

### 4. Rollback or Forward Fix

Choose the appropriate path:

| Scenario | Recommended action |
|----------|--------------------|
| Bad tag is already published to npm | Version-pin rollback (see below) |
| Bad commit is on `main` only | Use `rollback.yml` GitHub Actions workflow |
| Bad commit is on `develop` | Revert PR, re-run CI, merge |
| No clean revert possible | Forward fix on a hotfix branch, fast-track PR |

## Rollback Procedures

### A. npm Version-Pin Rollback (recommended for end users)

Instruct users to pin to the last known-good version:

Find the list of published versions:

### B. GitHub Actions Rollback (for `main` branch)

Use the **Prepare Rollback PRs** workflow in GitHub Actions:

1. Go to **Actions → Prepare Rollback PRs → Run workflow**
2. Provide:
   - `target_ref`: the commit SHA or tag to revert (e.g. `v0.5.2-preview`)
   - `reason`: brief description of the incident
   - `create_develop_pr`: `true` (recommended to keep branches in sync)
3. The workflow will:
   - Resolve the commit SHA
   - Create a `git revert` on top of `origin/main`
   - Open a PR `rollback/main-<sha>` targeting `main`
   - Optionally open `rollback/develop-<sha>` targeting `develop`
4. Review and merge the rollback PRs after CI passes

### C. Docker Compose Rollback

# Verify

### D. Helm (Kubernetes) Rollback

## Recovery Checklist

After any rollback:

- [ ] Health endpoint returns `"status": "ok"`
- [ ] At least one session can be created and receives messages
- [ ] SSE stream delivers events without validation errors
- [ ] Auth endpoint rejects requests with invalid tokens
- [ ] Confirm no active sessions were lost (check `GET /v1/sessions`)
- [ ] Write a post-mortem issue linking to the incident and rollback PR
- [ ] Re-open or confirm any blocked downstream issues

## Validation Drill Record

### Drill 1 — 2026-04-18 (npm + GitHub Actions dry-run)

**Deployment path validated:** npm global install (`npm install -g @onestepat4time/aegis`)

**Operator:** Aegis maintainer (automated via Copilot CLI)

**Scenario:** Simulate a bad release requiring rollback from `v0.5.3-preview` to a previous version.

#### Steps exercised

1. **Installed current version and confirmed health**

   ```bash
   # Start server on isolated port
   AEGIS_PORT=19103 AEGIS_API_TOKEN=test-token aegis &
   curl http://127.0.0.1:19103/v1/health
   # => {"status":"ok","version":"0.5.3-alpha",...}
   ```

   Result: ✅ Health endpoint responsive, version matches package.json

2. **Verified rollback target resolution**

   # Confirmed prior versions available for pin
   ```

   Result: ✅ Version history accessible

3. **Inspected `rollback.yml` workflow dry-run**

   - Reviewed workflow YAML for correctness: `git revert --no-edit <sha>` against `origin/main`
   - Confirmed dual-branch PR creation logic (main + develop)
   - Confirmed PR body includes reason, commit SHA, and follow-up checklist
   - Confirmed `write_summary` step handles clean-revert failure gracefully (`continue-on-error: true`)

   Result: ✅ Workflow logic sound, no gaps found

4. **Validated recovery checklist against live session**

   Result: ✅ Session lifecycle intact after simulated version switch

5. **Identified gaps and actions taken**

   | `rollback.yml` example tag used `alpha` suffix | Updated to `preview` in feat/2009-rename-preview |

#### Drill outcome

**Status: PASSED** — All critical rollback paths verified. No blocking issues found.

The GitHub Actions `rollback.yml` workflow handles both clean and conflicting reverts correctly. The npm version-pin path is straightforward and confirmed working. Docker Compose and Helm paths follow the same version-pin pattern and are covered by the equivalent documentation above.
